Every hiring manager I've talked to has the same worry about bringing on a contract developer. They don't say it right away. They ask about availability, stack experience, rates. But eventually the real question comes out: "How long before you're actually useful?"
It's a fair question. They've been burned before. They've brought on contractors who needed weeks of hand-holding, who wrote code that didn't match the existing patterns, who technically completed tickets but created more work than they solved. The fear isn't about cost. It's about drag.
So let me walk through what it actually looks like when I join a team. Not the theoretical version. The real one.
The First Week
Day one is about absorption. I'm reading the codebase before I'm writing in it. I want to understand the architecture, the patterns, the conventions, the things that won't show up in the README. Every team has opinions baked into their code. How they handle state. Where they put business logic. Whether they're strict about types or treat TypeScript like a suggestion. You learn more from the codebase than from any onboarding document.
I'm also setting up my dev environment, getting access to repos and project boards, and figuring out the communication rhythms. Who responds in Slack, who prefers pull request comments, who you need to get on a call with because they're going to explain something faster verbally than in writing.
By day two or three, I'm asking targeted questions. Not "how does React work" questions. More like "I noticed the CMS service layer uses this pattern for localization, is that intentional or legacy?" The kind of questions that signal I've been reading and I have context. Good questions build trust faster than good code, at least in the first 48 hours.
By the end of the first week, I've shipped a PR. Usually something small to mid-size. It's not about proving I can code. It's about proving I can code in this codebase, following this team's conventions, matching their patterns. That first PR is a calibration exercise. It shows the team how I work, and their review shows me what they care about.
A senior developer who can't contribute in the first week is a red flag. Full stop.
Weeks Two Through Four
This is where the ramp-up stops feeling like ramp-up and starts feeling like work. I'm picking up larger tickets. Features that span multiple files, touch the API layer, require coordination with other developers. The kind of work that proves you understand the system, not just the syntax.
Around this time, I start noticing things. Technical debt that the team has been stepping around. A component that's been copy-pasted six times because nobody had time to abstract it. A build step that takes longer than it should. Performance issues that everyone's aware of but nobody's prioritized.
I bring these up, but carefully. Nobody wants the new person walking in and declaring everything is wrong. I'll mention it in a PR review, or ask in standup whether anyone's looked at a particular bottleneck. If the team wants to address it, great. If they don't, I note it and move on. Reading the room matters as much as reading the code.
By week three or four, I'm usually influencing architecture decisions. Not because I've appointed myself the architect, but because I'm in the PRs, in the discussions, contributing opinions backed by experience. When you've built similar systems before, you can spot patterns and pitfalls early. That's the value of experience. You've already made the mistakes somewhere else.
Month Two and Beyond
By month two, the "contractor" label starts to feel like a technicality. I'm operating as a full team member. Leading features from design through deployment. Reviewing other developers' PRs. Helping junior engineers work through problems. Contributing to sprint planning and technical discussions.
This isn't hypothetical. At Bell Canada, I joined to architect a bilingual corporate communications platform. Next.js, Contentstack CMS, AWS, the works. Complex stack, tight timeline. I ramped up fast enough that when the first project wrapped at six months, they pitched me for a second one. I'm four months into that now. Nobody extends a contract because they feel obligated. They extend it because the work is good and the disruption of replacing you outweighs the cost of keeping you.
At Wells Fargo, the trajectory was even steeper. I came in as a contractor. Within the first year, I was leading frontend development across multiple projects, building reusable component systems, and functioning as the de facto tech lead. They offered me a full-time position. That kind of thing doesn't happen when you're writing code in a corner.
The pattern repeats. At SoFar Sounds, I led frontend engineering for ecommerce and event platforms. At Taulia (before SAP acquired them), I was full-stack on supply chain finance tools. Different industries, different stacks, different team dynamics. Same result: join, ramp, contribute, lead.
The Remote Question
Most of my contracts are remote. This makes some hiring managers nervous, especially for an embedded role where you're supposed to feel like part of the team.
I get the concern. Remote contractors have a reputation for being black boxes. You assign a ticket, they disappear for three days, they come back with something that may or may not be what you asked for.
That's a communication problem, not a remote problem.
I'm in Slack during working hours. I give status updates without being asked. I write detailed PR descriptions so reviewers can follow my thinking. I document decisions and trade-offs so the team has context even when I'm not in the room. Async communication works when you're actually good at communicating, which is a skill that has nothing to do with your physical location.
For kickoffs, I fly in. There's no substitute for sitting in a room with people when you're establishing a new working relationship, reading body language, having the kind of sidebar conversations that don't happen on Zoom. Once the relationship is established and the patterns are set, remote works fine. Often better, because there are fewer interruptions and more focused work time.
The tools exist. Slack, GitHub, Notion, Jira, Figma, whatever your team uses. The question isn't whether remote embedding works. It's whether the person you're embedding knows how to make it work.
The Trust Curve
One thing I've observed over a decade of contract work: contractors earn trust faster than new full-time hires. There's no honeymoon period. No three months to "settle in." From day one, you know you need to prove your value, because your continued employment literally depends on it.
Full-time hires get the benefit of the doubt. They were vetted through six rounds of interviews and a take-home project, so the organization assumes competence by default. That's reasonable. But it also means the pressure to demonstrate impact is lower, at least initially.
Contractors operate without that safety net. Every sprint is an evaluation. Every PR is a data point. You develop a certain efficiency about how you integrate, how you communicate, how quickly you start producing work that matters. Not out of anxiety, but out of professionalism. This is the job.
Good Embeds vs. Bad Embeds
I've worked alongside other contractors. Some were excellent. Some were the reason hiring managers have trust issues.
The bad ones share a few traits. They write code in isolation. They don't attend meetings or participate when they do. They don't ask questions, either because they think it shows weakness or because they genuinely don't care about context. They treat the engagement as transactional: ticket in, code out, invoice sent. Their code works in a technical sense but doesn't belong in the codebase. It follows its own conventions, uses different patterns, reads like it was written by someone who never looked at what was already there.
The good ones do the opposite. They communicate proactively. They treat the team's codebase with the same ownership as if they built it. They contribute to discussions, push back on bad ideas respectfully, and invest in understanding the business context behind the technical work. They make the team better, not just the ticket count higher.
The difference isn't talent. I've seen brilliant developers who were terrible embeds. It's disposition. Do you see yourself as a visitor, or as a temporary resident who wants to leave the place better than you found it?
The Strongest Signal
I could write a lot about my technical skills. React, Next.js, TypeScript, Node.js, AWS, headless CMS architecture, the whole stack. And those matter. You need someone who can actually do the work.
But if you want to know whether a contract developer is worth embedding on your team, look at their track record of retention. Have they been extended? Have previous clients brought them back for new projects? Have they been offered full-time roles? That pattern tells you everything about how they integrate, how they communicate, and whether teams actually want them around.
